More leads do not fix a broken revenue engine.
If growth feels harder than it should, the loudest symptom is rarely the best place to start. The constraint may be demand. It may also be positioning, proof, qualification, discovery, pipeline discipline, founder dependency, sales leadership, or the way delivery and revenue interact.
This diagnostic is designed to help you identify where to look before you buy another tactic, tool, agency, or hire.
Founders often arrive with a proposed solution already in hand: hire an SDR, buy leads, redo the website, replace the CRM, launch outbound, spend more on SEO, add a salesperson.
Those tactics can be perfectly reasonable. They are also expensive ways to discover that the actual constraint was somewhere else.
Check first: Do you have a demand problem, or are qualified opportunities already leaking because positioning, proof, qualification, follow-up, or discovery is weak?
Check first: Is there a transferable sales process, usable proof, clear qualification, pipeline governance, and someone prepared to coach and lead that hire?
Check first: Is the tool actually the problem, or is the CRM reflecting unclear stages, weak ownership, stale deals, inconsistent follow-up, and a lack of operating discipline?
Use these as diagnostic questions, not a checklist to optimize all nine at once. The goal is to find the bottleneck that makes the others matter less.
Do you actually need more qualified conversations, or are you losing the ones you already have?
Are you clear on who you are built to serve, at what maturity level, and around which visible trigger?
Can a buyer quickly understand why you are different, why it matters, and why they should change now?
Is the promise specific, valuable, credible, and easy to buy, or does the buyer have to translate what you mean?
Do you have evidence buyers trust, tied to the exact claim you are asking them to believe?
Are discovery, qualification, follow-up, proposals, and next commitments producing real buyer evidence?
Does the revenue motion still depend on the founder’s judgment, relationships, memory, and personal intervention?
Is there enough accountability, coaching, ownership, and pipeline discipline to turn activity into reliable judgment?
Is the system creating clarity and accountability, or merely collecting noise, stale deals, and stage labels?
It is to figure out what you actually need.
A useful diagnosis may tell you to fix positioning before hiring. Tighten discovery before buying more meetings. Clean the pipeline before changing the CRM. Clarify ownership before adding another tool. Or, yes, generate more demand because demand really is the constraint.
That distinction is worth making before you spend the money.
